In order to have a successful project, we recommend the following resources to build your ideal project team. We have also defined who you will be working with from Ad Astra during the project!

Your Project Team

The success of your project relies heavily on the right stakeholders engaging at your institution. Below is a list of individuals we highly recommend play a part in your implementation agreement.

  • Executive Sponsor
  • Project Lead
  • Scheduling or Academic Lead
  • Events Lead
  • Technical Lead

Executive Sponsor: The Executive Sponsor is a critical role in the process of this analysis and is needed to ensure the project is aligning with the institution’s mission and goals for the implementation. The Executive Sponsor is also needed to help socialize best practices and help with adoption after the implementation has finished. Their participation in the project is also critical in order to:

  • Provide leadership on culture and values
  • Own the business case
  • Keep the project aligned with institution’s strategy and goals
  • Work with other sponsors to obtain buy-in and adoption of strategies
  • Focus on realization of benefits
  • Recommend opportunities to optimize cost/benefits
  • Ensure continuity of sponsorship.

In addition to these activities, the following activities take place between the Executive Sponsor and other stakeholders:

  • Engages stakeholders
  • Governs stakeholder communications
  • Arbitrates between stakeholders and campus politics

Project Lead: We require our clients to assign a Project Lead to represent their institution. This individual is responsible for working with Ad Astra for the purposes of planning, execution, and closing of the project. Some of those specific responsibilities are:

  • Manages coordination of data gathering process with the institution’s technical resources & follow up clarification
  • Managing the institution’s internal project stakeholders
  • Managing the institution’s internal project team by serving as the point of contact in coordinating meetings with the Ad Astra Project Manager
  • Managing the institution’s internal project risk

Academic Lead: This lead is responsible for guidance on internal business processes that impact the implementation of functionality related to academic scheduling.

  • Provides detailed academic scheduling process information
  • Provides information on anecdotal insight that cannot be explained by data
  • Acts as the skilled viewer of the data and business processes

Events Lead: These leads are responsible for guidance on internal business processes that impact the implementation of event management functionality such as:

  • Provides detailed event request process information
  • Provides insight to the various stakeholders event management engages
  • Provides information on anecdotal insight that cannot be explained by data
  • Acts as the skilled viewer of the data and business processes

Technical Lead: Coordinator of institution’s technical team members authorized to make technical configuration decisions on the client-side (database access, connectivity and network administration, authentication, whitelisting, etc.)
